DeepSeek’s shock was never just a cheaper model. It showed enterprise buyers that the frontier can move in public, and that open weights can reset what “good enough” costs. The winner is the open-source side of the market because procurement suddenly has a credible alternative to a single closed API.
That alternative is not free in production. Open weights still need evaluation, hosting, safety review, and a team that can explain a regression when a new checkpoint lands. The advantage is leverage: a closed vendor can no longer price as if there is no substitute, and architecture reviews can compare an API, a hosted open model, and a model you run yourself.
The practical move is to name one workload where an open model is allowed to compete on quality and unit cost this quarter. If every use case stays on a default closed model, the disruption stayed in the news and never reached the architecture.
